What this list does not tell you (yet)

A name and a founding year do not hold tolerance. Before any of the ten becomes your partner, run the audit below. It is the same filter we would expect a serious buyer to run on us — and the answers separate production partners from middlemen:

  1. Machine fleet, photographed and dated — ask for current CNC, EDM, wire-cut and CMM inventories with model numbers, not brochures. A 2006 company running 2023 machines is a better partner than a 1993 company running 2010 machines.
  2. Mold trial data — ask for the last 10 trial reports: first-shot dimensions vs. drawing, how many rounds to approval, and what changed between rounds. This is the single best predictor of your own program’s timeline.
  3. Steel sourcing and certification — P20, 718H, H13, S136, NAK80 with mill certificates. A supplier that cannot produce material certs will not produce dimension certs either.
  4. CMM reports on shipped molds — not just “we inspect.” Ask for a sample final inspection report with measured points mapped to the drawing callouts.
  5. Failure history and corrective action — ask how many molds required rework in the last 12 months, and for one corrective-action record. The answer tells you more than any badge.
  6. Engineering depth — mold-flow analysis in-house or outsourced? Who does the DFM, and do they push back on bad geometry before cutting steel? A good DFM routinely saves 10–20% of program cost.
  7. Financial stability and capacity — order book, lead time today, and what happens to your tool if their busy season spikes. Ask for the current backlog, not the brochure promise.
  8. Communication structure — a named engineer and a named project manager, not a salesperson relaying questions. Language matters less than who actually answers a technical question.

Selection criteria: the six things to compare

Before any quote, score every candidate on the same six axes. This is the scorecard we would want a buyer to run on us — and the answers, not the brochures, are what separate a production partner from a middleman.

1. Certification (the gate). ISO 9001 is table stakes for any export supplier. IATF 16949 is effectively mandatory for automotive (Tier-1s require the PPAP discipline it enforces). ISO 13485 plus documented cleanroom capability matters for medical. AS9100 for aerospace. Ask to see the certificates — a certificate number is verifiable on the issuing body’s registry, a badge in a brochure is not.

2. Equipment (the proof). Ask for current machine lists with model numbers and years: injection machines by tonnage range (do they cover your part size, from small precision presses to large-format?), mold shop CNC/EDM/wire-cut inventory, CMM and inspection equipment. Photographs with dates beat brochures. A supplier whose equipment list is “available on request” is not transparent.

3. Capacity and order book. The question is not “can you make it” but “can you make it while my program is live.” Ask about current backlog, monthly mold output, and what happens when their busy season spikes. A supplier who quotes 6 weeks at 20% capacity and 10 weeks at 90% capacity is telling you the truth either way — you just need to know which number applies.

4. Lead time (prototype vs production, separately). Fast/trial tooling and production tooling are different commitments. Get both numbers: T1 sample window (typical range across the industry is 3–5 weeks for rapid tooling, 4–8 weeks for production tooling, 8–12 for automotive with PPAP) and production ramp timing. Then verify with trial-report history — the single best predictor of your own timeline.

5. Communication structure. Who answers a technical question: the project engineer or a salesperson relaying to the factory? A named engineer plus a named project manager is the professional structure. Response time to a technical RFQ question (not a form letter) within 24–48 hours is the working standard. Timezone overlap matters — a supplier that works your business hours reduces every iteration cycle.

6. Price (total cost, not per-part). Compare tooling cost, per-part cost at your volume, secondary operations, packaging and freight as one number. A cheap mold with expensive trial rounds is more expensive than a professional tool with a smooth approval. The price conversation should also include payment terms — milestone-based (design, steel, trial, approval) is the healthy structure; 100% up front is a red flag.

Pearl River Delta vs Yangtze River Delta

China’s mold and molding industry clusters in two great deltas, and the choice between them shapes your program. Guangdong’s Pearl River Delta (PRD) — Shenzhen, Dongguan, Zhongshan, Foshan — grew with the consumer-electronics export boom and built the deepest full-service ecosystem: mold making, injection molding, stamping, surface finishing and logistics all within a short drive. The practical rule: if your program is electronics/consumer/telecom or you want tooling, molding and finishing together, the PRD is the default; if your program is automotive Tier-1/2 or large precision tooling, the YRD deserves equal weight. Both regions deliver to export quality — the difference is which ecosystem matches your part.

How to verify a supplier: audit, samples, trial runs

Any of the ten companies above (and any supplier you shortlist) must be verified before steel is cut. Verification is a ladder — climb it in order, and only commit money at the rung where the evidence is convincing:

Rung 1 — Document audit (no travel). Registration and business license, certificates with verifiable numbers, export history (ask for a few past shipping records or customs references), and the machine-fleet list with model numbers. Cross-check the founding year and location against public directories. Two hours of desk work eliminates most middlemen.

Rung 2 — Video audit. A live walkthrough of the mold shop and molding floor: CNC/EDM cells, assembly benches, CMM room, incoming steel storage. A real manufacturer walks the floor without preparation; a trading company shows an office. Ask to see a specific machine from the fleet list running — this is hard to fake.

Rung 3 — Trial-report history. Ask for the last 5–10 mold trial reports: first-shot dimensions vs drawing, how many rounds to approval, what changed between rounds. This is the single best predictor of your own program’s timeline, and it is the question middlemen cannot answer.

Rung 4 — Sample parts. Request samples from molds similar to yours — not renderings, not photographs. Inspect gate vestige, ejector marks, parting-line flash, surface texture and measured dimensions. A sample in the hand tells you more than any certification.

Rung 5 — Trial run / first article. On your own program: pay for a T1 trial and review the first-article dimensional report against your drawing. This is the moment of truth — the steel-safe plan, the CMM report and the trial discipline all become visible in one document.

Rung 6 — Third-party inspection. For production shipments, a third-party inspection (SGS, TÜV, Bureau Veritas, or a buyer-nominated QC) at pre-shipment with a defined AQL and dimensional sampling. This keeps quality honest without requiring a buyer on site for every lot.

Milestone payments (design → steel → trial → approval) keep the financial risk aligned with the verification ladder: you never pay for the next rung before the current one proves out.

Why Dongguan: China’s injection molding cluster

Dongguan appears on this list twice (Hanking, and our own facility) for a reason: it is the densest injection molding and mold-making cluster in the world. The numbers behind that reputation — thousands of mold shops, dozens of industrial parks dedicated to precision manufacturing, and complete vertical supply chains within a 30–60 minute drive — are what actually decide your program’s speed and cost.

What the cluster buys you:

  • Mold steel and components at walking distance. P20, 718H, H13, S136, NAK80; standard mold bases; ejector pins, sliders, hot runners, cooling fittings — all stocked locally by multiple suppliers. When a trial needs a different pin or a new steel insert, it arrives in hours, not days. This is the hidden cost advantage of a cluster: iteration is cheap because every component is local.
  • Specialized process shops. Wire EDM, precision grinding, texturing (spark erosion and chemical), heat treatment, polishing — every mold process has dedicated specialists nearby. A mold shop in Dongguan can outsource a complex EDM or texture job overnight, which compresses lead times that would stretch for weeks elsewhere.
  • Injection molding capacity next door. Tooling and production can live in the same industrial park. The DFM conversation, the trial and the production ramp happen in one place, with no tool-shipping hand-off between a mold maker in one city and a molder in another.
  • Export logistics. Shenzhen’s ports (Yantian, Shekou) and Hong Kong International Airport are 1–2 hours away. Freight consolidation, air freight and customs brokerage are routine, high-volume services — shipping a mold or a container of parts to North America or Europe is a solved problem with published transit times.
  • The labor and engineering pool. Decades of consumer-electronics OEM manufacturing (the region built the world’s smartphones) produced a deep pool of process engineers, mold designers and QC technicians. Recruiting a skilled EDM operator or a molding process engineer is a phone call, not a search.

The honest caveat: cluster density cuts both ways. The same ecosystem that makes Dongguan fast and cheap also means quality varies widely between shops — which is exactly why the verification ladder above matters more here than anywhere else. Buyers who do the audit get the cluster’s speed; buyers who skip it get its variance.
